First, the safety line: never open the boiler

The boiler in a commercial espresso machine is a sealed pressurised vessel. It runs near its maximum working pressure of 1.3 bar and is full of scalding water. The safety valve is set at 1.6 to 1.8 bar for a reason.

Everything in the checks below happens on the outside of the machine. Boiler work, internal descaling, element swaps and valve repairs should be left to a qualified espresso machine engineer. Opening the boiler yourself risks a serious scald — and it can void your warranty too.

1. It hasn’t finished warming up

Why it happens. A commercial machine heats several litres of boiler water from cold. That takes about 15 minutes. Steam drawn earlier will be weak and wet, because the boiler hasn’t built working pressure yet.

The fix. Switch on 20 minutes before your first customer, not 5. Watch the gauge — the needle should climb to around 1 to 1.2 bar and hold there. If it gets there and steam is still poor, move to check 2.

2. The steam tip is blocked

Why it happens. Milk creeps up into the tip holes at the end of every jug. It dries hard within minutes. One busy weekend without purging and the holes seal up — the boiler is fine, but nothing can get out.

The fix. Unscrew the steam tip and soak it in hot water or espresso machine cleaner. Clear each hole with a pin or paperclip. Refit and purge. To stop it recurring, purge the wand for a second after every jug and wipe it immediately.

3. Limescale is choking the boiler

Why it happens. Most UK mains water is hard. Every litre boiled leaves scale behind. Scale coats the element like a winter coat — the boiler heats slowly, struggles to hold 1 bar, and steam gets weaker week by week. It’s gradual, which is why many owners don’t notice until steam has halved.

The fix. Prevention is the whole game here. Change your water filter or softener every 2 months — it’s the single cheapest thing you can do for the machine. The warranty sting. Scale damage is treated as neglect, and it typically isn’t covered under warranty. A neglected filter can turn a free repair into a paid one.

4. The water supply is restricted

Why it happens. The machine can only make steam and coffee from the water it receives. On tank-fed machines, a low or badly seated tank starves the pump. On plumb-in machines like the Fracino Bambino 2 Group (from £2,380), a half-closed isolator valve or a kinked feed hose does the same thing.

The fix. Tank-fed: refill the tank, reseat it firmly, and listen for the pump settling. Plumb-in: check the washing-machine-style isolator valve behind the machine is fully open, and the feed hose isn’t trapped. An exhausted water filter can also restrict flow — another reason for the 2-month change.

5. The power supply is wrong or failing

Why it happens. Group count decides the electrical appetite. Tank-fed 1-group machines like the Fracino Cherub (from £1,240) run happily on a 13A plug at 2.85 kW. A standard 2-group needs a 20A supply at 4 kW, and a 3-group needs 30A at 7.5 kW. Put a big machine on a shared or undersized circuit and you get slow warm-ups, weak steam and tripped breakers. A partially failed element gives the same picture.

The fix. Check the breaker hasn’t tripped and nothing heavy shares the circuit. If the supply is right and warm-up is still crawling past 20 minutes, suspect the element — that’s an engineer swap.

6. Pressurestat or valve faults

Why it happens. The pressurestat is the boiler’s thermostat — it switches the element to hold pressure in the working band. When it drifts or sticks, pressure swings, sits low, or climbs until the safety valve vents. An anti-vacuum valve that fails to seal leaks steam constantly.

The fix. None of this is DIY. These are sealed-system parts on a pressurised boiler. Note the symptoms and the gauge reading, then book an engineer. The good news: both are routine, inexpensive parts to replace at service.

The 7-step check routine

Run these in order before you spend money on anyone. Ten minutes, no tools beyond a pin.

Step 1: Give it the full 15-minute warm-up

Switch on and wait 15 minutes from cold before judging steam. Weak steam during warm-up is normal, not a fault.

Step 2: Read the boiler pressure gauge

The needle should sit around 1 to 1.2 bar once warm. Note the reading — an engineer will ask for it.

Step 3: Purge the steam wand

Open the steam valve over the drip tray for two seconds. This clears condensed water and loose milk residue.

Step 4: Clean the steam tip

Unscrew the tip, soak it, and clear each hole with a pin. Refit and test the steam again.

Step 5: Check the water supply

Tank-fed: refill the tank and reseat it. Plumb-in: check the isolator valve is fully open.

Step 6: Check the power supply

Check the breaker hasn’t tripped and the machine is on the right supply for its size.

Step 7: Book an engineer if pressure is still low

If the gauge still reads under 1 bar, stop. Boiler, element, and pressurestat work is engineer-only.

When to call an engineer — and what it costs
